Across dozens of unlike organizations, the same four conditions kept deciding whether capable people produced results. They are not a maturity model or a checklist. They are the conditions that have to be present, in order, for performance to become possible. We call them the Four A's of Organizational Readiness.
Attention
Attention is whether the organization can focus its finite capacity on what matters most. When everything is a priority, nothing is, and the most important work starves quietly while urgent noise is fed. Attention is first because the other three cannot be built while focus is fragmented.
Alignment
Alignment is whether people are pulling toward the same outcome in the actual work, not just nodding in the same meeting. Alignment is not agreement. Teams can agree in the room and diverge the moment they leave it. Real alignment shows up in coherent decisions across functions, not in the absence of visible conflict.
Authority
Authority is whether the people closest to the work can actually decide and act. When authority is separated from knowledge, decisions climb to people who lack context and stall waiting for people who lack information. Distributing authority to where the knowledge lives is what turns a plan into motion.
Adaptability
Adaptability is whether the organization can change as reality changes without exhausting the people inside it. It is the condition that lets the other three survive contact with a moving world. Low adaptability is why sound strategies quietly fail long after everyone agreed to them.
Why the order matters
The order is not decorative. Attention makes focus possible, alignment points that focus at a shared outcome, authority lets the focused and aligned actually act, and adaptability keeps all of it alive as conditions shift. Skip a step and the later ones cannot hold. This is why planning that begins with tactics, rather than with these conditions, tends to produce activity without readiness.
