Everyone agreed to help. Nobody held the same picture of what was happening

Total agreement in the room, four different models of reality outside it.

Agreement is what happens in the room. Alignment is what governs behavior after everyone leaves. The gap between them is where execution fragments.

Nobody disagreed, and that is the whole problem. Agreement was reached about the decision and never about the situation.

What happens

The cast of a canceled television show is recruited by aliens who have mistaken the broadcasts for historical documents and built a working starship from them.

The actors agree to help. Each of them is operating on a completely different understanding of what they have agreed to.

The reading

This is the cleanest available illustration of the gap the condition names. There is no disagreement anywhere. Every single person says yes.

And behavior after the meeting is incoherent, because agreement was reached about the DECISION and never about the SITUATION. One of them thinks it is a convention appearance. One knows it is real and does not say so plainly. One is drunk. The aliens think everyone present is a decorated officer.

The failure is not conflict. It is that nothing in the process ever tested whether the same picture was in every head, and the word yes was accepted as evidence that it was.

What would have changed it

The repair costs one question and it is never asked: what do you think we just agreed to do, and what are you going to do first?

Alignment is checked by asking people to state the plan back in their own words, precisely because agreement is cheap and identical-sounding regardless of what is behind it.

Everyone nodded. Two weeks later three teams are building three different things, all of them convinced they are executing what was decided.

What to do about it

A reading that ends in understanding is entertainment. This is filed under Training, so it ends in things a team can actually do.

  1. Stop closing meetings on agreement. Close them by asking each person what they will do first, and listen for whether the answers describe the same situation.

  2. Write down the situation, not only the decision. Most misalignment is about what is happening rather than about what to do.

  3. Treat a fast unanimous yes as a reason to check rather than a reason to move.

Shared mental models, and why agreement is not alignment

Team cognition research separates agreeing to a course of action from holding a common representation of the task and of one another. Convergence of team and task mental models predicts team process and, through it, performance; the construct is distinct from consensus, which is how a group can have unanimous agreement and no shared picture at all.

What this is not

These are readings, not evidence. A film is written to be satisfying rather than to be true, so no screening is a finding about any real organization and none is offered as one. What a screening does is name a mechanism that organizational research has actually studied, cite that research so you can go and check it, and then show the mechanism operating in footage you have already seen. The citation stands behind the mechanism; it never stands behind the film, and pairing the two is our reading rather than a result. Argue with the reading. That is the point of using material you already hold.
