The briefing that made the meeting unnecessary

Eleven people, one shared model, almost no coordination on the night.

Agreement is what happens in the room. Alignment is what governs behavior after everyone leaves. The gap between them is where execution fragments.

The plan did not survive the night. The shared model did, which is the only reason the plan did not have to.

What happens

A crew is assembled to rob three casinos simultaneously. The plan is explained once, in a room, with a scale model.

On the night, the participants are physically separated, largely unable to communicate, and repeatedly hit conditions the plan did not anticipate.

The reading

What makes the operation work is not the plan surviving. It does not survive. What works is that every person can improvise correctly because they hold the same model of the outcome.

The briefing is doing something specific and unusual: it establishes not just who does what, but WHY each step exists and what it is protecting. That is what lets somebody adapt without checking.

Notice the scale model. Alignment here is deliberately made expensive and concrete rather than assumed from a verbal yes.

What would have changed it

Run the same crew with a task list instead of a shared model and the first deviation stops everything, because a person who knows their step but not its purpose cannot tell an acceptable improvisation from a fatal one.

That is the practical test of alignment: not whether people can recite the plan, but whether they can depart from it correctly.

Where you have seen this

Your team hits something the plan did not cover. Whether they stall or adapt correctly depends entirely on whether they know why the step was there.

What to do about it

A reading that ends in understanding is entertainment. This is filed under Training, so it ends in things a team can actually do.

  1. In your next briefing, say what each step is protecting rather than only who owns it. That sentence is what lets somebody depart from the plan correctly.

  2. Make alignment concrete and expensive once rather than assumed cheaply many times. The scale model is the point, not the theater.

  3. Test alignment by asking what an acceptable deviation looks like. If nobody can answer, what they hold is a task list.

What the reading rests on

Implicit coordination from a shared situation model

Where team members hold a common model of the situation, coordination happens without the explicit communication it would otherwise take: members anticipate each other's actions and adjust without being told. The related work on heedful interrelating describes the same thing on a carrier deck, where each person acts understanding the system of actions they are inside.

What this is not

These are readings, not evidence. A film is written to be satisfying rather than to be true, so no screening is a finding about any real organization and none is offered as one. What a screening does is name a mechanism that organizational research has actually studied, cite that research so you can go and check it, and then show the mechanism operating in footage you have already seen. The citation stands behind the mechanism; it never stands behind the film, and pairing the two is our reading rather than a result. Argue with the reading. That is the point of using material you already hold.

You have seen it here

Now read your own organization

A screening is practice. Nothing here measures your organization and nothing here commits it. The diagnostics do the measuring, on your conditions rather than somebody else's.
