Part One · Learn to See
The Pattern I Couldn't Ignore
It began as notes. Not research in any formal sense, just a running record of what kept appearing: the questions worth asking in the first week, the constraints that showed up again and again in organizations that had nothing else in common.

Different industries. Different sizes. Government, defense, manufacturing, technology. On the surface, no two were alike. Underneath, the same handful of conditions kept determining whether capable people could actually produce. The record grew, and the pattern grew clearer with it, until it could not be ignored.
Four conditions accounted for most of what mattered: whether attention was protected, whether the organization was genuinely aligned, whether authority sat where the knowledge was, and whether the organization could adapt. Everything else was a symptom of one of these.
That pattern is the origin of the Four A’s of Organizational Readiness. It was not invented at a whiteboard and applied to organizations. It was distilled from organizations, one observation at a time, until the shape of it was undeniable.
